Reskilling employees for digital roles is usually faster and more practical than trying to recruit every capability from outside the business. It works best when employers start with a specific business need, such as improving cyber security awareness, supporting a new data system or reducing pressure on an overstretched IT team. Training people simply because digital skills are broadly valuable is less likely to produce a useful result.
For UK employers, the question is not whether staff need digital skills. Most organisations already depend on digital systems for communication, customer service, reporting, operations and security. The more useful question is which roles need to change, what people must be able to do differently, and how their progress will be used at work.
Start with the role, not the course
A common mistake is buying training before defining the capability gap. A course catalogue can make this tempting, particularly where several subjects appear relevant. But a broad introduction to data, IT or cyber security will not necessarily solve a specific operational problem.
Begin by looking at the work that is changing. An IT support function may need staff who can troubleshoot cloud-based services, document incidents clearly and follow security procedures. A project team may need people who can manage digital change, communicate requirements and track delivery. A business area introducing better reporting may need employees who can clean data, understand basic analysis and explain findings to non-technical colleagues.
This is where conversations with line managers matter. Ask what tasks are taking too long, where errors occur, which work is outsourced because internal knowledge is limited, and what systems are being introduced over the next year. The answers create a clearer training brief than a generic request for digital skills.
Reskilling is also not always the right answer. If a business needs a highly experienced cyber security specialist to lead incident response immediately, recruitment or external support may be necessary. If the need is to improve everyday security behaviour across a large workforce, awareness training may be more appropriate than a lengthy technical programme. The right route depends on the urgency, complexity and risk of the work.
Identify who can move into digital work
The best candidates are not always the employees with the most technical experience. People already working in customer service, administration, operations or compliance may bring valuable strengths: subject knowledge, attention to detail, process discipline and an understanding of how the organisation actually works.
Those strengths can make internal transitions more successful. A service desk trainee who understands the company’s systems and customers may become productive more quickly than an external hire who needs to learn both the technology and the business. However, interest should not be assumed. Moving into a digital role can involve study outside working hours, assessments and the discomfort of becoming a beginner again. Employers should explain the expected commitment honestly, including whether study time is protected and what support is available. Participation based on informed choice is more likely to lead to completion and sustained progression.
A fair selection process also matters. Relying solely on manager recommendations can exclude quieter employees or those without a conventional technical background. Consider a clear expression-of-interest process, a short skills conversation and an opportunity for staff to understand the role before committing.
Build a pathway that leads to work people will do
Training is most valuable when it connects directly to a role or a defined set of responsibilities. This does not mean every learner needs to move into a new job title straight away. Some employees may apply their learning within their current role, while others may work towards a formal transition into IT support, project delivery, cyber security or data-related work.
A useful pathway normally combines structured learning, recognised certification where it is relevant, practical application and manager support. For technical entry routes, certifications such as CompTIA A+, Network+ or Security+ can provide a structured foundation. They are not a substitute for workplace experience, and employers should not treat certification alone as proof that someone can perform every aspect of a role. An employee learning project management needs opportunities to plan tasks, manage risks, communicate with stakeholders and review outcomes. Managers have a major influence here. If a learner returns from training to the same workload, no opportunity to practise and little acknowledgement of their new capability, the business has paid for knowledge it may never use. Agree in advance what work will change after training. This might be a supervised support queue, ownership of a reporting process, involvement in a cyber security review or a place on a change project.
Protect time for learning and practice
Time away from day-to-day work is one of the main costs of reskilling, even when course fees are manageable. It should be planned rather than treated as an exception. Asking employees to complete substantial learning entirely in evenings and weekends may suit some people, but it can limit participation and create avoidable pressure.
The practical balance depends on the organisation and the programme. A small business may not be able to release a member of staff for regular full days. It may still be able to protect shorter weekly study periods, reduce non-essential tasks during assessment periods or rotate cover within the team. Larger employers may have more scope for cohort learning and scheduled development time, but they also need managers to protect that time consistently.

Measure whether the programme changed capability
Completion rates are useful administrative information, but they do not show whether reskilling has improved business performance. Decide what success looks like before delivery starts, then track indicators that match the original problem.
If the aim is to strengthen IT support, measures might include the proportion of issues resolved internally, the quality of ticket documentation and feedback from users. For cyber security awareness, look at whether employees follow reporting processes and whether recurring mistakes reduce. For data skills, consider whether reports are produced more reliably, whether managers can make decisions faster, and whether manual work has reduced.
Some benefits will take time to appear. Internal mobility, improved retention and stronger succession planning are valuable outcomes, but they are harder to attribute to one training programme. Be cautious about claiming a direct return on investment where several changes happened at once. A better approach is to combine measurable operational indicators with manager and learner feedback at agreed review points.
Avoid the common failure points
Reskilling programmes often lose momentum for predictable reasons. Training is selected without a defined role. Managers support the idea but cannot release staff when work becomes busy. Learners complete material but have no route to apply it. Or the organisation expects employees to become specialists after a short introductory programme.
Clear communication prevents many of these problems. Employees need to know why they have been selected, what the training involves, what support they can expect and what happens afterwards. Managers need to understand that development time is part of the plan, not an optional extra. Senior leaders need a realistic view of what entry-level capability looks like.
It also helps to run a focused pilot before training a large group. A smaller cohort can expose problems with study time, technical access, manager buy-in and assessment scheduling. The organisation can then adjust the programme before committing more people and budget.
Choose support that fits the workforce
A training provider should be assessed on more than subject coverage. Employers should ask whether learning can be tailored to their capability gap, how progress is reported, what learner support is available and how training fits around working patterns. Procurement considerations matter too, including invoicing, purchase orders, cohort administration and the level of time employees will need away from work.
